Micro-fulfillment centers compress the last mile by design — small, automated or semi-automated facilities placed close to demand, trading the economies of scale of a large regional distribution center for shorter, cheaper final-mile trips. The pitch is straightforward; the site-selection and network-design math underneath it is not.
A micro-fulfillment center only pays for itself if the demand density in its catchment area is high enough to keep its throughput utilized — under-loaded, it's simply an expensive small warehouse with worse unit economics than the DC it was meant to relieve.

The comparison that matters isn't 'micro-fulfillment center versus no facility' — it's micro-fulfillment center versus the marginal cost of serving that same catchment area from the existing DC and store network. In markets where store density is already high, a micro-fulfillment center frequently cannibalizes volume that a nearby store could have fulfilled at lower incremental cost, which means network design has to model substitution effects explicitly, not just added capacity.

The clearest wins are in demand pockets that are dense enough to justify the facility but currently served by a DC far enough away that last-mile cost dominates total fulfillment cost — that combination, more than raw population density alone, is the actual site-selection signal, and it is narrower than most expansion plans initially assume.
